Scaling Royal Rentals: Pittsburgh to Charlotte to a Scottsdale Luxury Fleet

Ten cars became forty luxury and exotic vehicles across two cities. Here's how Royal Rentals moved from Pittsburgh to Charlotte to Scottsdale, and what scaling really costs.

Orange Corvette C8 from the Royal Rentals fleet

Royal Rentals didn't start as a luxury brand. It started as one of five side businesses I was running while working in the oil field. Out of all of them, car rentals had the clearest math and the most room to grow. So that's where I put my chips.

Pittsburgh: proving the model

In Pittsburgh, the goal was simple: make each car pay for itself and then some. I learned utilization, cleaning turnaround, insurance, maintenance schedules and how much a bad renter can cost you. Those early cars taught me that the rental business is a hospitality business with a mechanical side, and my years as an oil-field mechanic suddenly became a competitive advantage. I knew what a vehicle should cost to keep healthy.

Charlotte: going full time

In 2019 I moved from Pittsburgh to Charlotte and went full time into car rentals. Charlotte gave us a bigger market, a strong business-travel crowd and clients who expected a higher level of service. That's also where I worked around the American Express black card concierge world, and it changed my standard. Luxury clients don't want to hear “we'll try.” They want to hear “it's handled.”

We built Royal Rentals around that idea. Not just handing over keys, but delivering an experience: clean, on time, discreet and personal.

Scottsdale: the most profitable location

About two years after moving to Charlotte, I opened a second location in Scottsdale, Arizona, which became our most profitable market. Scottsdale is built for this business: resorts, golf, events, nightlife, desert drives and a steady flow of high-net-worth visitors who want the right car for the weekend.

Across Charlotte and Scottsdale we grew from ten cars to forty luxury and exotic vehicles in two cities, and the business reached seven figures in rentals. Through partners, Royal Rentals has also served clients in markets like Miami, Las Vegas and Los Angeles.

Memberships, lease-to-own and fleet management

As we grew, I noticed that our best clients didn't want a one-time rental. They wanted access. So we introduced memberships, giving members a way to experience premium vehicles regularly without the cost and hassle of owning them, along with lifestyle services like reservations, five-star stays and high-end travel planning. We added lease-to-own for clients who wanted a path to ownership, and fleet management for owners who wanted their vehicles working for them.

What scaling really costs

I'll be honest about the hard parts, because growth stories online skip them. When Covid hit, demand in rentals exploded, and I grew faster than my systems were ready for. I hired anyone who believed in me. I sold services to people whose expectations didn't match reality. I trusted mentors who didn't deserve it and lost real money learning that lesson.

What I took from that season:

  • Systems before cars. Every new vehicle multiplies your operations, good or bad.
  • Vet people like you vet renters. Character matters more than enthusiasm.
  • Protect the brand. One bad experience travels faster than ten great ones.
  • Know your unit economics cold. Payment, insurance, maintenance, cleaning, downtime.

The fleet behind the brand

A luxury fleet is only as strong as the way it's curated. We think about the mix the way a hotel thinks about room types: statement exotics for the moments people post about, refined luxury sedans and SUVs for executives and families, and vehicles that photograph well in the desert and on the boulevard alike. Every addition has to earn its place on utilization, client demand and brand fit, not just on looks.

The same thinking shapes our owner relationships. Many of the best cars in a luxury market sit in private garages most of the year. Fleet management lets owners put those vehicles in front of a carefully screened clientele while we handle presentation, logistics and care.

The joy of driving, at a global level

Royal Rentals today is two businesses in one. On the consumer side, we deliver luxury and exotic experiences to clients who want the best. On the operator side, we help owners turn vehicles into productive assets. The next chapter is international, with relationships in Dubai that include an automotive repair and rental operation in Business Bay.

The joy of driving starts here. And we're just getting started.
